Andrea Palacio owns a landscaping company that now runs remotely, doing seventy thousand dollars a month in sales, rebuilt almost entirely with AI instead of rehiring a full crew of people after living through that near collapse, Andrea didn’t just survive it. She reverse engineered the whole experience into a business helping other owners doing the same thing. She now runs Run Crueless, an AI automation consultancy teaching business owners across home services, coaching, real estate, and healthcare how to build the systems that give them their time back. And here’s the part that I think is gonna surprise you. Andrea isn’t a developer. She’s not a coder, yet she built real working AI agents.

Well, I’m excited for this story because it the story itself is so compelling and you know, it’s wild. So walk us through what happened after you took out that SBA loan to acquire the landscaping company. What did the business look like on day one?
ANDREA PALACIO (01:28.994)
Yeah. So we acquired that company because my well, my partner and I had run an e-commerce business for seven years before that. We decided to sell the company, the e-commerce business in 2026. So that that e-commerce business had already given us the freedom to travel around the world, sail across Caribbean, and do a bunch of things where we really knew what freedom looked like. And so we decided to we felt like we were kind of stuck and we decided to acquire this company because we had done our research on YouTube. We’re like, just buy a boring business. You know, how hard can it be a landscaping company? You’re just pushing them over, right? we end up hiring the we end up getting the SBA loan. We acquire the company in June 2023. And, you know, when it was presented to us, the bus the owner said, you know, we have a software in place where you can see all the routes. And, you know, it seemed like this really great investment that would give us, you know, about $200,000 net worth for the year. And when we closed on the company, just five days after closing, the seller we didn’t know that there was an open project. We ended up having to finish it. It was about a hundred thousand dollar project where the where we ended up doing the rest of it. The seller completely disappeared with all the money that he had received from the project. we never heard from him again, so he never introduced us to any of the clients, suppliers, vendors, nobody. Within about a month and a half. The manager that was in place that knew everything about the company. So, you know, we told him, you know, more than us, just go ahead and take over sales. He said, he just gathered everyone at the gas station and just said, you know, I don’t think these two are gonna make it. You guys all better find another job. And it was about maybe two months, and we were down from, like you said, 12 employees down to two employees. It was so hard. It was so like.

The hardest and I was with a seven month old and pregnant with my second son to add a little bit of pressure to the situation.

Yeah, well okay, that’s insane. So day to day then, from that point, what’s going through your mind? How did you decide to move forward? Because most people in that situation would panic, right? They might try to rehire immediately. I I don’t know. But what made you think automation instead of I need more people?
ANDREA PALACIO (03:50.755)
Yeah, no, it didn’t happen right away. it didn’t happen right away. And and didn’t we panic? A hundred percent we panicked. Like a hundred, two hundred percent we panicked. You know, it was this situation we we were where we thought we were buying a company with the right systems in place already. And when we had the when we actually went inside of the business, right, now actually operating it, we find that the manager is still writing the daily routes on a piece of paper and handing it out to the crews with the actual, you know, Monday, the addresses, Tuesday, the addresses. And so once we, you know, fast forward two months when we are already in a situation where we don’t have employees, we have our top clients are canceling because they’re not satisfied with the service. We are in we go in revenue from seventy thousand dollars per month in revenue down to forty thousand dollars per month, we panic right. And so the first thing we do, we’re like, okay, we need to get more people. Let’s try to hire people. no, we can’t hire because we are revenue reduced to forty thousand. So we can’t even afford employees at that point. So what ends up happening is that my husband has to become a laborer of the company. Keep in mind that when we invest in this company, we are investing, thinking that we’re going to scale, acquire other companies that potentially exit as like, well, we made a ton of money, millionaires, type of thing, right? And it turns out my husband has to become a laborer of the company because we don’t have enough employees. So he’s out in Florida heat, like it’s summer, 100 degrees Fahrenheit. It’s hot as hell. And he’s out there just like installing palm trees, mowing, and doing all kinds of things that we never signed up to do as as by acquiring this company.

I end up on my end. I’m like, okay, we need to find more people. I start trying to get more leads through Google. So I start running Google ads, and I find that we are losing a ton of money. We end up losing, you know, within that after that a month, maybe a month and a half. I don’t know the exact timelines. We lose over $11,000 on top of that. so our we are under pressure. We are my second kid is about to be born and the first thing we do, we’re like, we can’t, there’s no other option. We are this SBA loan is backed as by our personal home. It’s that’s the collateral. If we f fail at this, if we lose this company, we lose our home, right? The thing that we work for. And so that’s not an option. So we just have to grind harder. And so my husband for some time, he’s just doing the labor. I’m handling phone calls, I’m handling the marketing. We lose money. We learn and then eventually we start, it starts getting a little bit better, right? To the point where, okay, things are feeling more stable. But now what’s happening that is that we’re working 80 hour week. So I’m with the kids at home nonstop, trying to like they’re crying in my arm while I’m picking up the phone to 50 customers asking what their next service date is. And my husband is out from 6 a.m. in the morning, coming back home at 7 p.m. just to sit on the computer to send the quotes that he had for the clients that he had visited.
So at that time it’s like, well, this doesn’t make sense. This is, you know, we are trapped. This feels like prison. We’re absolut I’m absolutely miserable. I mean, I remembered this one time. I’m literally in the bathroom. My kids are knocking the door. The newborn is on the bassinet, crying nonstop. My top client canceled. I’m crying in the bathroom, just desperate and feeling like I I like what happened to my life? Like I completely hate everything that I’m living through right now. This absolutely sucks and so you know, at that moment I just say, Well, we need to either sell this company or figure out a way for it to run automatically. And my sister just mentions at that time that Chad GPT had just been released. you know, maybe like people are talking about it. I’m so inside of my business that even though I’m the most tech curious person in my family, I didn’t even know that was happening, right? Because I’m like deep into this weeds of this business.

so when she says that, I’m like, well, what if I can have that new AI thing somehow answer phone calls? Like you would just take such a heavy load off my back. So I go online, I try to hire someone on Upwork to build that for me. I pay $700, they said they could build it. Five months later, I’ve got nothing. Like absolutely nothing. So, you know, frustrated. We’re still working non-stop with the kids. Now we have two kids. Now it’s like
This is a lot. and I’m thinking we’re we’re still losing customers. We need to find a way to stop losing so many customers. And so again, I hire a freelancer and upwork, but this time the process that I wanted her to automate was well, if we complete a property, our crew, you know, we complete a property, it’s marked as completed, we send before and after pictures to the client automatically via email and we send them a text message asking them how their service was that way, if they’re satisfied, they’re going to leave us a review, a Google review. And if they’re not, they could fill out our complaint form. And that freelancer actually built that. And when she built that, it actually worked. Like she stopped, we stopped getting so many complaints. And she and like I she built it on make, this platform for automations. And when I opened the thing, like there’s no code needed. Like she built it just like by dragging and dropping little notes and modules that made it super easy. And I was like, like you’re kidding me. This is it. Like this means I can learn this. This is not that hard. I mean, I could totally do this. And so I just go in like YouTube university and I’m going all in. I’m like, I need to figure this out. and the next thing I’m doing is spending months trial and error until I build the AI receptionist that I wanted that a first freelancer to build in the first place.
And I build it, it’s now answering our phone calls 24/7, booking appointments directly in our calendar, ask answering questions like you know, we I don’t I can’t even tell you how many calls I got on a daily basis from customers asking, when is my next service date? I’m like, I don’t need to talk to you to let you know when my next when your next service date is, right? And so now the AI agent could reply to all those.

Time consuming calls, right? Where you still have to say hi, be polite and be a nice person on the other end and give them a response for something that an AI agent could just give the give to them without, you know, deep conversation.

Okay, that was a lot. And but but that’s that’s it’s a great glimpse into what building a business actually looks like much of the time, right? It can be crazy. I think it is easy to have those rose colored glasses to think it’s all gonna be nice and easy, but things happen, right? Like this is an extreme example, but you had no option. Like the only way forward was to go forward through the craziness and fix stuff. So
I love that that second freelancer at least came through to let you realize what’s possible because then yeah, you can just start handing off more stuff. Now I did want to clarify. So we said down from twelve employees to two. Were the two you and your husband, or was it you guys plus two more? Okay.

Plus two more, plus two more. So before it was twelve more that were doing all the labor and all the landscaping work. and then it was just us two with two other employees that were doing like pieces, like parts of it, but we still, you know, we were doing the work that was previously being handled by twelve people. So now we were only the four of us. Well, I wasn’t doing anything because I’m like, there’s no, you know, I’m not gonna be out there. I I will sit here in a computer and try to get you leads and try to get you people, but do not make people out there.

Yeah. Okay. Well, I also want to dig into a little bit of the actual automating and the building that you did for these AI agents because there are so many options out there, especially now. Like when you did this, you know, months or years ago, like there weren’t as many options. Yes, make dot com is a great way to kind of connect different systems together. but I want you to tell us more like were these actual ChatGPT agents? Was there a third party phone calling agent service that was already built that you tapped into? all of tell us some of those details.

Yeah, for sure. So when I started building it, it I was, you know, my first AI reception is it was connecting Make with Chad GPT’s with yeah, open AI’s model, right? Fat GPT. I was connecting it to retail AI, which was the voice agent. Okay. And I was connecting it to our CRM. So it was like all of this connected through make.com, right? And so that’s how I built it the first time. as AI kept
You know, things kept getting better, automations. I then trans transitioned to N8N. Okay. So it’s another a little more robust of a platform than Mate.com, right? and so I was like, okay, you know, it’s a little bit better. It gives me more, more, a little bit I I can customize things a little bit more. I can choose my options. and then from there I transitioned to Cloud Code. And Cloud Code was like,

my God, whole world opened for me when I started when I moved my life to Cloud Code. that happened last year. And you know, from there is just everything I do is I don’t I it’s not that I don’t work anymore, but I don’t I’m not in the weeds of the business anymore. We have Cloud Code running our ads, we have Cloud Code running my content, I have Cloud Code.
Booking me on podcasts. I have Cloud Code answering our emails. I have Cloud Code and it’s not Cloud Code, right? It’s the actual what Cloud Code allows you to build that solution that allows you to solve those problems for your business. So I don’t want people to think that they just connected to Cloud Code and it does the thing. No. You’re able to build a solution that gives you the outcome that you want, which is you’re not you’re no longer the bottleneck of the business, right? You’re no longer that constraint that has to spend their own personal time to handle every single task inside the business.

So you gave us the picture of what life looked like before all this. What is your day to day look like now?
ANDREA PALACIO (14:09.92)
My day-to-day look like now. So my day-to-day is now I I’m no longer in the landscaping company at all. It’s now managed by my husband. he now runs it remotely because now we’re traveling back and forth between Fort Audeville and Colombia. We spend most of our time in Colombia because we want our kids to be raised the way we were raised. He were he goes maybe one day per week or every two weeks to Fort Audeville to be physically there. The rest he’s, you know, here with us.
I have stepped away. I started my AI business, like you said, crew list, and I spend my time now just recording podcasts like the one that I’m doing right now, having sales calls and recording content for social media. That’s the only thing I’m doing. So yeah, now you know I I’m I’m no longer yeah, in the weeds of the business, which is where most of us.

Y you reached the dream, basically. You got back to that point.

it’s gotten a lot better. I still have a lot of dreams ahead, but but yeah, it’s you know, I got my freedom back, which is the most important thing to me. My whole life. The whole reason why I became an entrepreneur in the first place is because the most important thing for me is because I wanted to live life on my terms. I wanted for me, there’s no reason, there’s no purpose. I could have the all the money in the world. I could have the business of my dreams, but if I have to be forced to work, like it defeats the whole purpose for me, right? For me, Freedom is everything. And I had that with my e commerce business. I was literally kypoing every day, sailing across the Caribbean for four years, right? It wasn’t a normal life. And so when I when that freedom was taken away from me, I think that’s what if I would have never had it, I would have I wouldn’t have known what freedom looked like, right? But because I got a taste of it, I’m like, there’s no way I can live like this ever in my life. And so I had to find an alternative and you know, it it forced us to do things that you wouldn’t do otherwise. And, you know, we we even got an offer for the company because we we decided during that process when I was automating the company, I was learning. Obviously, it took a long time for me to just go through thousands and thousands of YouTube videos and test it and trial and error and fail at building things. And while I was at that process, I told my husband it either we sell this company or we automate it and so we listed it for sale and when we finally, like after maybe three, four months of listing it for sale, I remember it was December 2024. We the business had been automated. My husband was now spending time at home. He was no longer working Fridays, coming back home at 3 PM. We hired a manager. We were thinking of we were already thinking of moving to Colombia for that full year. And we hired that manager, and that’s when the offer came in for seven hundred and fifty thousand dollars and we rejected the offer because no longer made sense to s made sense to sell the business because it was now operating on its own.

Forge ahead to make this happen. They might start doing it, realize, hey, this is a lot harder than I thought, and pull back because they don’t have their house on the line, right? And so you might not get to that other side with that extra level of freedom that you’re looking for. So would you have any advice for those owners listening who might have this mindset shift that they need to make and they feel like I’m stuck doing everything myself, I don’t want to, but where what do I do?

Yeah. I remember when I quit my corporate job and my husband quitted at the same time because before we started the e-commerce business, we both had our regular jobs that allowed us to pay for the house and everything. And I remember saying to him, We both have to quit our jobs because there’s no way, you know, I I got married because I wanted to spend time with you. We barely see each other. And he’s like, But how are we going to quit if we are paying for the mortgage and we have the three the cars and we have all these payments? And I told him, Well, it has to work.
Right. When you it’s it it either works or works, right? Because you have no other option. And I think when we find ourselves, we’re literally against a wall where you know that failing is not an option. You do everything you possibly can to succeed. And you will come up with the weirdest solutions that you would never come up with because you know there’s no other way. Right. And so I I love it’s weird, but I love putting myself in those situations. I’ve learned that.
I’ve learned to love the challenge. You know, when we when we bought the sailboat, I had never been on a sailboat before. My my husband had never been on a sailboat. We bought a 42-foot Catamaran and sailed from South Carolina all the way down to Colombia without ever having set foot in a boat. And I think it’s because, again, when you find yourselves in those situations, and the same thing with the landscaping company, we had we had no idea. I didn’t even know what a royal palm was called, a royal palm, right? But

It’s like you can take 10 years to learn the thing by going slow or you can compress that time. Yeah, you’re gonna get a little bit stressed out. I’m not gonna lie, right? And you’re gonna learn faster and get through, you know, you just have to, it’s gonna take time to learn the hard things. It’s how long do you wanna take how long do you want to take to learn it?

So obviously a lot of the owners listening run service businesses, whether it’s HBAC, HBAC landscaping, plumbing, something like that. You did things in a certain order. Would you do it in that order again? Like what would you recommend to someone who says, Okay, I’m gonna do this. Andrea says I can do it. What what should I start with?

Yeah. So are you we talking about just the building the systems for the business or we’re talking about acquiring a company as well? Okay.

The system. So like what should I start with an AI receptionist or or what?

Okay, love it. So the first thing you need to do is you need to do a time and energy audit. What does that even mean? That means you’re going to sit down and you’re going to analyze every 15 minutes what exactly are you doing? Because sometimes we’re spending time on things that we have no idea they’re even taking our time. And guess what? If you save like, you know, 10 minutes here, 10 minutes there, next thing you know, you’re getting back 20 hours a week that you could be spending with your family, or you could be doing your hobbies, the things you like. The problem is that we’ve gotten used to this normal way of living where we pour everything we’ve got into our business and we think this is the normal way of living, and we end up giving only what’s left of us to the people that we love. And we think that’s the way that everybody else is living. It doesn’t have to be your reality. Just because you’re living, just because that’s your current situation, it doesn’t mean that’s your final destination, you know? And so my suggestion would be first again that energy audit, understand where your time is going. if it’s something that’s taking your time and you don’t get any energy from it, okay, what needs to be true for me to automate this? Keep in mind that anything that you do on your computer, any I I literally mean anything that you do on your computer can be automated. Just because you don’t know how it’s done, it doesn’t mean it’s not possible. And it may be worth it for you to spend either your time, you know, if You can choose always to invest your money to get your time back faster, or you can spend your own time in it. So you either hire someone to do it for you and build a solution that will give you that time back. And you know, how much is your hour worth? Like we don’t even calculate how much is our hour worth. So if you get back just 20 hours per month and let’s calculate like that’s your hourly rate at at a hundred bucks, right? And that’s for 12 months, like you’re already at $24,000 in just one month, like in just one year. And that’s being very conservative because AI has given me back at least like 40 hours per month, at very least, right? So calculate how much is your time worth. Calculate it because we always know how much money we have left in our bank account, but we never seem to care about just wasting our time like it’s endless. And you only think about that when you’re actually.

Yeah, I had a friend found out about a week ago I had a heart attack. He’s he’s okay now, but I’m like, man, he’s only like what five years older than me. Like he goes running and things, it’s like okay. You never know how much time we have. But yeah. That whole like time and energy audit is a great idea. I hope you guys listening do it. Right. And that’s just the first step. That’s just to give you an idea of you know where to even start and what’s the first place. But I have, like you said, you know, that’s what I do now. I work both in helping business owners implement one on one older systems with AI. I also have a program where I have packaged up all my systems, everything that I’ve built for business owners. We have weekly calls and I help them just kind of hide. I just hold their hand through the process of implementing all this in AI, all this AI in their business. Right. And so yeah, it’s it’s really, it’s really a matter of, you know, getting rid of limited belief the the limiting belief that many people have, like I’m not technical, this is too much for me. Get rid of that. You don’t need to be technical. I promise you, you will not look at one line of code and you will not need to understand one either. Right. You just need to speak to it in plain English, like we’re having a conversation right now.
You just need to know that it’s possible. And when you start knowing that it’s possible, you just have to realize that AI is all about how creative can you get with the solutions that you need and your ability to delegate. A lot of people can’t delegate to not even to humans, right? Because we are such control freaks as business owners that we’re like, no, no, no, no. Nobody can look at my finances. Nobody can answer to my emails. Nobody can look at my calendar. Right. And so that’s the reason why you’re doing it all.
